Independent AI Trainer vs. a Big Consulting Firm: Which Should You Actually Hire?

Short answer: If you want your team to walk away owning the skills, an independent educator gets you there faster and cheaper. If you are a large enterprise that needs a multi-month rollout with ongoing managed services, a big firm earns its fee. Most small and mid-size teams are paying big-firm prices for something an independent does better.
Here is the part the firms will not put in the proposal. Big consulting firms are built to sell you a project. The training is often the on-ramp to a larger implementation contract: tools to deploy, systems to build, a retainer to sign. That is not a knock, it is the model. But if what you actually need is "teach my 12-person team to use Copilot well," you do not need a six-figure engagement. You need an afternoon with someone who knows the tools and can teach.
What you are really choosing between
- Cost. Independent: flat fees, often $500 to $5,000 for a real outcome. Big firm: five to six figures, plus the implementation upsell.
- Speed. Independent: booked this month, delivered next. Big firm: weeks of scoping and statements of work before anyone learns anything.
- Who owns it after. Independent on the educator model: your team owns the skills, no dependency. Big firm: you often keep needing them.
- Upsell pressure. A vendor-neutral independent has nothing to sell you afterward. For a firm, the training is the appetizer.
- Who is actually in the room. With an independent, you get the person you hired. With a firm, you sometimes get a junior consultant and the same template deck everyone else got.
When a big firm is genuinely the right call
I am not going to pretend they are never the answer. Hire the firm when you are rolling AI across hundreds of people in multiple departments, you need a formal implementation with integrations and change management, procurement requires a vendor of a certain size, or you want someone to build and run AI systems for you long-term. That is real work, and it is what they are good at.
When an independent educator is the right call
Hire the independent when you have a defined team, you want skills and not software, you want it done in weeks instead of quarters, and you want to stop needing the consultant rather than start. If "we have the licenses and nobody is using them" sounds like you, that is an afternoon, not a project. For the record, that is the model I run: education only, your team owns what we build, flat fee, no contract, no "phase two" sitting in the wings. The goal is a team that can think clearly with AI on its own, not one that keeps needing me.
Common questions
Isn't a bigger firm safer? For implementation, maybe. For training, bigger usually means more layers, more cost, and a more junior person actually teaching.
Can an independent handle a whole-company rollout? For pure training, often yes, delivered in waves. For a deep technical implementation across departments, that is where a firm fits better.
