Seriously. Close that “ChatGPT mega-prompts” thread you saved. You don't need it.

I was coaching someone last week. Smart person. Good job. Completely baffled by why their AI outputs kept missing the mark.

They showed me their prompt. It was immaculate. Structured. Detailed. Honestly impressive.

The output was still useless.

So I asked them one question:

“What problem are you actually trying to solve?”

Long pause.

“I mean… I want it to be… better?”

There it is.

They had spent 20 minutes perfecting a prompt for a problem they hadn't defined yet. The AI did exactly what it was asked. Unfortunately nobody had asked it anything useful.

This is not a them problem. This is an everyone problem.


Here's the thing nobody putting out AI content wants to admit:

Fuzzy thinking in, confident-sounding fluff out.
Clear thinking in, actually useful answers out.

And clear thinking is a skill. A learnable one. Which means the four things that will actually make you better at AI are:

  1. Describing your problem clearly.
    (Not what you want. The actual problem. Not the same thing.)
  2. Asking the question underneath the question.
    (Your first answer is almost never the real answer. Keep going.)
  3. Turning a vague goal into something specific.
    (“Better” is not a destination. Where exactly are you trying to go?)
  4. Knowing when an AI answer is good vs. just well-dressed.
    (It will be wrong with complete confidence. Learn to spot the outfit.)

None of these are prompt skills. They are thinking skills. Clear thinking compounds for the rest of your career.

While everyone's watching the Super Bowl, I realized something about how I've been using OpenClaw.

I've been treating prompts like plays you shout from the sidelines. Turns out… that only gets you so far.

The short version

Training teaches your team how to use AI well. Consulting helps you decide what to do about AI in the first place. Most companies need both, but in a specific order — and almost never on the same day.

When training is the right move

You need training when your team has access to AI tools and they're using them inconsistently, unsafely, or not at all. The decisions are already made — Microsoft 365 is in place, ChatGPT is on someone's tab, leadership has said "use AI." What's missing is skill: how to write a prompt that works, when to trust output, what not to paste, how to build a habit instead of a hobby.

If "people are guessing at prompts" or "we're worried about data leaks" describes your team, that's a training problem.

When consulting is the right move

You need consulting when the decisions haven't been made yet. Which tools fit your workflows? Where does AI actually create value vs. add risk? What's the right policy for client data? Should you build something, buy something, or train people first?

Consulting is mostly clarity work. You're not paying for someone to do the work — you're paying for an outside brain that has seen this play out at other companies and can tell you, honestly, where to put your next $5,000.

Every AI vendor will tell you their tool is the answer. The honest answer is: maybe, maybe not, and probably not the one your team actually needs. Here's a framework for evaluating AI tools that works whether you're a five-person agency or a multi-department enterprise.

Start with a task, not a tool

The most common mistake is reversing this. Someone reads about a tool, gets excited, and then looks for tasks to use it on. By that point you're committed before you've evaluated. Instead: pick the highest-friction task on your team this week. Now ask which AI tool — if any — would actually move the needle on that specific task.

The four questions

  1. Task fit. Does this tool reduce time, error, or cognitive load on the actual task? Be specific. "It saves me time on emails" is not a task. "It drafts the first version of a renewal-quote email using customer history" is a task.
  2. Risk fit. What data goes into this tool? Where does it live? Who else can see it? If you can't answer these in one sentence, you're not ready to use the tool yet.
  3. Cost fit. Per-seat, per-use, or flat? What's the renewal price? What's the realistic monthly cost at full adoption — not the trial price?
  4. Durability fit. Will this tool still exist in 18 months? Is it a feature on top of GPT/Claude that the underlying provider will absorb? Is the company funded? Don't bet your workflow on a tool that's a thin wrapper around something free.

Red flags during a vendor demo

  • The demo data is theirs, not yours. (Always demo on your own data, even if synthetic.)
  • "AI-powered" is the headline feature. (What's it actually doing? Most claims collapse under that question.)
  • The pricing page hides per-seat or per-use costs. (Walk away.)
  • The salesperson pivots from "what do you need?" to "let me show you all the features." (You're being sold, not consulted.)

The cheap test before you buy

Most AI tools have free tiers or 14-day trials. Don't use them to "play with the tool." Use them to run one real task end-to-end with a real person on your team. If they don't reach for the tool again on day three of the trial, it's not the right tool. The novelty wears off; utility doesn't.

When to use generic vs. specialized tools

For most teams, the right answer is fewer tools used well, not more tools used badly. ChatGPT, Claude, and Microsoft Copilot will do 80% of what most teams need. Specialized tools earn their place when they integrate with a system you already use (CRM, ticketing, design) or solve a task the generalists genuinely can't.

Hiring an AI Consultant: 5 Questions to Ask First

The AI consultant market exploded in the last two years. Some of the people calling themselves "AI consultants" are seasoned strategists. Some are former implementation salespeople with new business cards. Some are very confident generalists who finished a prompt-engineering course three months ago. These are not the same person.

Before you sign anything, ask these five questions. The answers tell you what you're actually buying.

1. "Do you sell, build, or teach?"

The single most clarifying question. A consultant who sells implementation services is incentivized to recommend implementation. A consultant who teaches is incentivized to make your team independent. Both are valid — but you should know which one you're hiring before you start. Ask it directly. The honest answer is one sentence.

2. "What do you walk away with at the end of the engagement?"

If the answer is "we keep working together" — that's a retainer firm, not a consultant. If the answer is "you get a finished system" — that's an agency. If the answer is "your team has skills and a plan and you don't need me anymore" — that's an educator-consultant. None is wrong. They cost different amounts and create different dependencies.

3. "What's your relationship to the tools you'll recommend?"

Reseller? Referral fee? Free seats? Implementation partner certification? All of those are fine if disclosed. They become a problem when they're hidden, because the recommendation is no longer about your team — it's about their margin. Vendor-neutral consultants exist. Ask. If the answer is fuzzy, you have your answer.

4. "Show me one engagement that didn't work and what you changed afterwards."

Anyone who says "all of mine have worked" is either lying, new, or hasn't reflected. Real consultants have at least one story about a project that fizzled, what they got wrong, and what they do differently now. The story tells you whether they think critically about their own work — which is the entire skill you're paying for.

5. "What's the smallest engagement you'd recommend for someone like me?"

A consultant with a $50,000 minimum is not the right consultant for a $5,000 problem. A consultant who'll only sell you a $500 hour is not the right consultant for an enterprise rollout. The right consultant tells you when you're too small or too big for them, and points you somewhere else. That's a sign of judgment, not a missed sale.

Bonus question for your gut
